Hyperscalers’ Free Cash Flow Dips as AI Arms Race Hits Balance Sheets

Morgan Stanley’s raised estimates for hyperscaler AI capital expenditure — $805 billion for 2026 and $1.1 trillion for 2027 — are set to materially compress free cash flow at major tech firms. Amazon, Alphabet, Microsoft and Meta face their weakest full-year cash generation since 2014, with analysts forecasting combined quarterly free cash flow as low as ~$4 billion versus a post-COVID quarterly average of ~$45 billion. The pressure is forcing trade-offs: Amazon may burn roughly $10 billion this year and has announced $200 billion of 2026 investment, Meta issued $55 billion of debt and paused buybacks, while Alphabet remains FCF-positive but at decade lows. Analysts view the hit as temporary, expecting AI revenue to restore cash flows next year.
